The Opportunity
When Coffs Harbour International Marina commenced planning for a major marina redevelopment, the opportunity extended far beyond replacing ageing marina infrastructure.
Positioned along Australia's busiest recreational boating corridor between Sydney and South East Queensland, the marina already possessed several strategic advantages. As an International Port of Entry with easy harbour access, proximity to the Solitary Islands Marine Park, extensive marine services and a vibrant marina village, the foundations existed for a premium cruising destination. Unfortunately, ageing infrastructure, an inconsistent customer experience and an undercapitalised market position were limiting the marina's commercial potential.
Zeal Marinas was engaged to provide a holistic review encompassing marina design, business modelling, operational planning, customer experience and marketing strategy, ensuring the redevelopment delivered long-term commercial outcomes rather than simply new marina assets.
Marina Design Driven by Commercial Outcomes
A key component of the project involved reviewing the proposed marina redevelopment through a commercial and operational lens.
The assessment included detailed analysis of berth mix, vessel size trends, catamaran demand, dredging requirements, fairway widths, power infrastructure and marina configuration. Recommendations focused on ensuring the marina design reflected future boating trends rather than existing demand patterns, particularly the growing shift towards larger cruising vessels.
Zeal Marinas identified opportunities to optimise berth allocations, standardise berth categories, improve flexibility within the marina layout and maximise the revenue-generating potential of the available water space. The review also considered how design decisions would influence future occupancy rates, customer demographics and long-term operational efficiency.
Rather than viewing marina infrastructure as a standalone investment, the redevelopment was approached as a foundation for long-term commercial growth and future asset appreciation.

Beyond marina design, Zeal Marinas developed a comprehensive commercial strategy designed to maximise occupancy, yield and overall marina value.
Through benchmarking against nine comparable marinas, detailed occupancy analysis, customer profiling and revenue forecasting, the project identified a clear pathway to reposition the marina as the leading marina experience in Northern New South Wales. The strategy recognised that improved infrastructure alone would not deliver premium pricing or stronger occupancy without a corresponding uplift in service, facilities and market positioning.
A staged pricing and revenue strategy was developed alongside occupancy forecasts and customer acquisition plans. This provided ownership with a structured roadmap for increasing revenue while maintaining customer retention throughout the redevelopment process. Every recommendation was assessed against its ability to improve return on investment, strengthen marina performance and contribute to long-term asset value growth.
Creating a Destination, Not Just a Marina
One of the key findings of the review was that Coffs Harbour already possessed many of the ingredients of a successful cruising destination.
The marina's location, safe harbour access, proximity to the Solitary Islands, strong hospitality offering, marine services, yacht club and waterfront amenities created a compelling destination experience that was not being fully leveraged within the marina's positioning.
Zeal Marinas developed recommendations that extended beyond the marina itself and incorporated the wider marina village and destination precinct. This included improved customer facilities, customer lounge concepts, enhanced arrival experiences, stronger integration with local businesses, VIP customer benefits, improved signage and the development of a more cohesive visitor experience.
The objective was to increase length of stay, customer spending, repeat visitation and overall destination appeal while strengthening the marina's position within the East Coast cruising market.
Operational Transformation Through Systems and Customer Experience
To support future growth, Zeal Marinas developed an operational improvement framework focused on customer experience, service delivery and business efficiency.
This included implementation of Marina Master CRM, improved customer communication processes, operational procedures, customer journey development and performance monitoring systems. The strategy also identified opportunities to improve staff engagement, customer service standards, concierge-style arrivals, security, access control and customer amenities.

Marketing activities focused on attracting a higher-value customer profile, re-engaging previous customers and generating demand from cruising vessels travelling Australia's east coast.
Importantly, the marketing strategy positioned Coffs Harbour not simply as a marina, but as a destination combining world-class boating access, natural attractions, hospitality experiences and quality marina facilities.
