The Opportunity
Opened as a $16 million marine infrastructure development, Pelican Waters Marina represents one of the Sunshine Coast's newest and most modern boating facilities.
The marina offers a unique combination of wet berthing, fully enclosed dry stack storage, hardstand facilities, marine trades, maintenance services, fuel, retail and hospitality, creating a true full-service marine precinct.
Despite this significant investment, the business faced several structural market challenges.
The local boating market around Caloundra remains less mature than many established boating destinations across South East Queensland. In addition, vessel access and boating activity can be influenced by factors including:
Bribie Island Bar access and public perceptions surrounding its safety.
Residential bridge height restrictions limiting vessel styles and sizes.
Shallow draft and tidal limitations throughout the Pumicestone Passage.
Limited local boating knowledge amongst prospective customers.
Consumer perceptions that boating is expensive, complicated and time-consuming.
On the other hand, Pelican Waters Marina sits adjacent to the established Pelican Waters residential community and within close proximity to the rapidly growing Aura development — one of Australia's largest master-planned residential communities. Together, these developments represent thousands of current and future residents seeking coastal lifestyle experiences.

Understanding the Real Customer Opportunity
One of the first steps in the project was understanding who Pelican Waters Marina should be targeting and why.
The marketing strategy identified two primary customer groups:
Existing Boat Owners
Typically local residents seeking a more convenient and hassle-free boating experience, with less time spent maintaining, trailering and storing their vessel.
Future Boat Owners
Families, professionals and retirees living within Pelican Waters, Aura and surrounding suburbs who aspired to enjoy the coastal lifestyle but had not yet entered boating due to concerns around cost, complexity or confidence.
This insight fundamentally changed the marketing approach.
Instead of focusing solely on marina facilities, the strategy focused on helping people enjoy more time on the water through simpler and less stressful boat ownership.
Creating a Clear Market Position
A major recommendation of the strategy was the development of a stronger brand position that differentiated Pelican Waters Marina from competing facilities.
While many marinas offered berths or storage, Pelican Waters Marina was uniquely positioned as a:
-
Marina berthing
Fully enclosed dry stack storage
Fuel
Boat maintenance
Marine services
Hospitality offerings
Retail convenience
Experienced marine professionals
All from one convenient location.
The positioning statement developed through the strategy became:
"A full-service marine centre that delivers a hassle-free boating lifestyle in one convenient location."
This message became the foundation for all future marketing activity.
Bringing the Brand to Life
With a clear market position established, Zeal Marinas delivered a complete marketing transformation designed to strengthen customer trust, build awareness and generate qualified enquiries.
-
Marina facilities
Dry stack operations
Boatyard services
Team members
Customer experiences
Local cruising grounds
Marine trades and onsite services
The objective was to replace generic marina marketing with authentic stories that showcased the people, lifestyle and experiences behind the business.
Website Redevelopment
The existing website was redesigned to improve customer confidence and support enquiry generation.
Building a Boating Community Through Content
A key differentiator of the strategy was its focus on community building rather than traditional marina advertising.
Zeal Marinas developed a content framework built around four key content pillars:
Educate (50%)
Helping consumers understand boating, local waterways, safety, vessel ownership, maintenance and the benefits of Pelican Waters Marina services.
Connect (20%)
Showcasing the marina team, customers, local businesses, marine service providers and the wider boating community.
Inspire (15%)
Promoting boating experiences, family adventures and the Sunshine Coast lifestyle while making the brand more relatable and engaging.
Promote (15%)
Creating targeted campaigns focused on dry stack storage, marina berths and boatyard services with clear calls to action and enquiry generation.
This framework helped transform Pelican Waters Marina from a new facility into a recognised boating brand within the local market.
Driving Customer Acquisition
With the foundations in place, Zeal Marinas implemented an integrated customer acquisition strategy using Meta and Google advertising.
The strategy was designed around the full customer journey:
Awareness → Consideration → Conversion → Loyalty → Advocacy.
-
Organic social media content.
Educational blogs and resources.
Website lead generation.
Community engagement initiatives.
Customer storytelling.
Local partnership opportunities.
The result was a marketing ecosystem designed not simply to generate enquiries but to build long-term relationships with local boaters and future boating customers.
-
75% increase in dry stack customer numbers.
50% increase in boatyard servicing activity.
20% increase in marina berth occupancy.
Complete redevelopment of the marina website.
Strong growth in social media engagement and local brand awareness.
Establishment of a clear market position and customer acquisition framework.
Increased visibility throughout the Pelican Waters and Aura residential communities.
The Outcome
Pelican Waters Marina demonstrates how strategic marketing can support more than customer acquisition, it can help grow an entire boating community.
By combining market research, customer journey mapping, audience profiling, brand positioning, content strategy, website redevelopment and digital advertising, Zeal Marinas helped transform Pelican Waters Marina from a newly developed facility into a recognised boating destination on the Sunshine Coast.
The result was a 75% increase in dry stack customers, 50% growth in boatyard servicing activity and a 20% uplift in marina berth occupancy, while establishing a scalable marketing platform capable of supporting future growth across the rapidly expanding Caloundra and Aura regions.
More importantly, the project demonstrates Zeal Marinas' ability to help marina owners attract new customers, build boating participation and unlock growth by aligning strategy, brand, content and marketing with commercial business objectives.
